The global portfolio selection matrix: matching HQ's specs and pricing to local purchasing power and demand forecasts.
Portfolio Strategy & GTM Case Study
Scaling to 10% Market Share via Full-Lifecycle GTM
Growth starts before the product hits the shelf. By owning the full lifecycle (from evaluating HQ's product pool to running a 7P Go-To-Market strategy with strict supply chain controls), we cut CAC by 15% and captured 10% market share in three months.

01. The Problem Space
The Danger of Upstream Misalignment
In the hardware market, selecting the wrong SKUs from HQ or driving demand without controlling the supply channel leads to dead inventory and price collapse.
As Product Marketing and GTM Manager, I was tasked with expanding our mobile market footprint and introducing a new ecosystem product line. Physical retail coverage in major cities was stagnant, and Customer Acquisition Cost was climbing.
The core challenge was structural. Import products with specifications that don't match local purchasing power, or miscalculate "sell-in" (inventory moving to distributors) against "sell-out" (inventory moving to end-users), and the channel floods. Oversupply causes retailers to slash prices, hurting brand perception and margin at once. We needed one strategy spanning global product selection through localized retail execution, not a series of disconnected campaigns.
02. The Strategy
Full Lifecycle Ownership and the 7P Mix
The Engine Behind the Growth
We replaced reactive advertising with total lifecycle ownership, structured around a 7P framework: Product, Price, Place, Promotion, People, Process, and Physical Evidence. Every element had to serve both the B2B supply chain and the B2C consumer.
The catalyst: forecasting demand before launch let us build a Product Bundle (Mobile + Huawei Freelace) backed by channel incentives, lowering effective CAC while introducing the new wearable ecosystem, without cutting the core handset price.
03. The Architecture
Executing the End-to-End Rollout
Capturing 10% market share in a single quarter took synchronized execution across global product selection, supply logistics, and omnichannel marketing.
Phase 1 — Global Portfolio Selection & Forecasting
Before any marketing material was drafted, I evaluated Huawei HQ's global product pool to select the models suited to our region: matching hardware specs to local purchasing power, setting the pricing strategy, and calculating import quantities to avoid dead inventory.
Phase 2 — Supply Chain Mathematics
Once the SKUs were locked, I set up daily KPI tracking for sell-in vs. sell-out. By metering inventory distribution across regions, we avoided both stockouts and the price dumping that plagues oversupplied markets.
Phase 3 — The Nowruz Bundling Strategy
We launched a 360-degree Nowruz Festival campaign anchored by the Mobile + Huawei Freelace bundle: a clear value story for consumers, and for the business, a way to introduce wearable tech while protecting the handset's premium price.
Phase 4 — B2B Expansion & Partner Workshops
I managed partner relationships directly on the ground. Through targeted channel incentives and in-person workshops for regional distributors, we expanded physical mobile shop coverage by 40% across major cities.
Phase 5 — Digital Exclusivity
For digital, we partnered exclusively with Digikala (the region's largest e-commerce platform), concentrating spend into a single, optimized funnel with accurate, trackable ROI.

05. The Outcomes
The Business Impact
Pairing precise global product selection with B2C promotional offers and B2B supply chain discipline reset the market share baseline for the quarter.
10% Market Share
Within 3 months of launch, localized product selection combined with digital exclusivity secured a flat 10% market share.
-15% CAC Reduction
The Freelace bundle became the acquisition hook, cheaper than winning users through direct price cuts on the handset itself.
Bright Star of 2021
For owning the full product lifecycle (from HQ selection to retail activation) and driving 60% overall business growth, I received Huawei's Bright Star Staff award.
